Production hardening & review checklist for the demo -> final product transition, as agreed with Kwame. Grounded in a hands-on review of the live scottdenya deployment and main (2026-08-03): 32/passing tests verified, RBAC/SLA/tickets exercised live, deployment env inspected.

Sections:

  • P0 security blockers (secrets fail-closed, CORS lock, register gate, Postgres, WhatsApp webhook auth)
  • P1 operational hardening (TLS, backups, logging, photo uploads, rate limiting)
  • WhatsApp integration runbook (this week, once credentials land)
  • no-mistakes review items + test-coverage gaps
  • Production Definition-of-Done

Key decisions confirmed by Kwame: Denya-only product (may fork later); WhatsApp intake process review to follow separately.
